Understand Customer Value
The customer's business, situation, stakeholders, objectives, buying processes and what different stakeholders consider valuable.
B2B sales consulting helps an organization diagnose and develop how it sells to business customers—across sales strategy, customer value creation, sales processes, management practices, competencies and organizational sales capabilities.
B2B sales advisory provides senior leaders with external expertise and an independent perspective on the same questions, often as an ongoing sparring relationship rather than a defined project.
Typical situations include moving from product-focused selling toward customer-centric and value-based sales, improving commercial effectiveness, strengthening strategic customer management, rethinking sales processes, or developing the organizational capabilities required to execute the sales strategy.
I combine academic research, extensive international B2B sales and sales-management experience, and a practical understanding of how complex organizations actually sell and buy.
Sales problems are rarely caused by one thing alone. What first looks like a salesperson skill problem may be caused by customer selection, unclear positioning, inappropriate sales processes, weak sales management, conflicting incentives, inadequate customer understanding, poor cross-functional cooperation—or a business model that no longer creates sufficient customer value.
Improving conversion is not necessarily about making salespeople more persuasive. Sometimes the organization needs to reconsider:
This is why I start by understanding the root cause of the business or sales challenge rather than beginning with a predefined solution.
Many B2B companies built their commercial success on strong products, technical expertise and professional salespeople. Those strengths remain important—but they are increasingly insufficient for differentiation. Customers have easier access to product information, alternative suppliers, digital buying channels and AI-enabled information, and professional procurement has become more sophisticated.
The role of sales therefore needs to move beyond communicating product advantages toward understanding:
The shift is not from one sales technique to another. It is a shift from asking “What can we sell to this customer?” toward asking “What do we need to understand about this customer to determine where and how we can help them succeed?” That change has implications for strategy, sales processes, competencies, management practices and organizational capabilities.
Where appropriate, my advisory and consulting work draws on the Customer-Centric B2B Value Sales Framework. It examines sales and customer management through five interconnected value domains:
The customer's business, situation, stakeholders, objectives, buying processes and what different stakeholders consider valuable.
Identify and co-create relevant ways to help the customer improve outcomes, solve problems or exploit opportunities.
Translate capabilities into customer-specific value propositions and help each stakeholder understand the expected impact.
Ensure that promised value is actually delivered and, where possible, demonstrate the impact achieved.
The leadership, management practices, processes, culture and conditions that make customer-centric value selling repeatable.
The framework is not imposed on every client in full. I use the elements that are relevant to your strategy, markets, customers, sales model and current challenges.
My advisory and consulting work can cover individual questions or broader commercial-development initiatives.
Customer-value orientation, sales mindset and behaviours, customer and buying-team understanding, value identification and co-creation, value communication, value delivery and verification, and customer-centric sales processes and management practices.
A sustainable transformation requires more than changing salesperson behaviour: leadership, processes, metrics, tools and organizational practices must reinforce it.
Lead and opportunity qualification, sales-process design, prioritization, funnel and pipeline management, CRM alignment, alignment with the customer's buying process, win/loss analysis, conversion improvement, and management routines and decision criteria.
The objective is not more process, but the appropriate process for different customer and buying situations.
Customer selection and categorization, account planning, key account management, strategic customer development, relationship management, stakeholder mapping, value-based cross-selling and upselling, and customer development priorities and resource allocation.
This matters when highly skilled people are invested equally across customers whose strategic importance and buying needs differ substantially.
Many B2B value propositions still explain what the supplier offers rather than why it matters to a particular customer. I help organizations identify customer value drivers and stakeholder-specific value, develop customer-specific value propositions, quantify expected business impact, communicate and demonstrate value, and connect value creation with value-based pricing and negotiation.
Sales-management processes, sales leadership, coaching, account-team management, KPIs and sales metrics, pipeline and opportunity reviews, reward and guidance systems, psychological safety and sales culture, 1:1s, role clarity and accountability.
Leadership creates direction, commitment and culture; management translates direction into priorities, routines, coaching, measurement and execution. Both shape the organization's sales capabilities.
One distinction I find particularly useful is between sales competencies and organizational sales capabilities.
Sales competency refers to a salesperson's ability to apply and adapt relevant knowledge, skills, behaviours and judgment effectively in a particular sales context.
Organizational sales capability is broader: what the organization can accomplish effectively, consistently and repeatedly by combining people's competencies with leadership, management practices, processes, information, tools, technology, resources and organizational routines.
This matters because a sales-performance problem is not always a training problem. I help organizations diagnose whether the primary gap lies in people's competencies, in organizational capability—or, as is often the case, in both. Where useful, ValueSpyder® supports assessing sales development needs and identifying development priorities.
Customers do not buy merely because they understand the supplier's value proposition. They must navigate their own stakeholders, priorities, risks, budgets, decision processes, organizational constraints and strategic alternatives.
Sometimes the appropriate decision is to proceed. Sometimes it is to change the proposed solution. And sometimes postponing or maintaining the status quo is a justified outcome.
Effective customer-centric selling requires salespeople to understand the customer's broader context and help customers make well-founded decisions—without assuming that the seller controls the customer's decision process. The objective is a sound outcome for both the customer and the selling organization.
Not every challenge requires a large consulting project. My role is adapted to the situation.
An external advisor and sparring partner for CEOs, CSOs, commercial leaders and sales executives—periodic discussions on commercial strategy, sales organization development, customer strategy or a specific business challenge.
A clearly defined question that needs analysis, recommendations and implementation support, such as sales-process redesign, customer categorization, value propositions, account management or sales-management processes.
Support for leadership across several interconnected areas over a longer period, combining advisory work, consulting, leadership workshops, sales and competency development and implementation support.
An external advisor, facilitator or development partner while the organization implements and refines the agreed approach.
The appropriate form depends on the problem—not on a predefined consulting package.
My approach is that of a scholar-practitioner. I draw on academic research in B2B sales, customer value, relationship marketing, sales management and organizational development while focusing on what works in practice. I have worked in international B2B sales and sales leadership and have since advised, trained and developed sales organizations across industries and countries.
Commercial-development initiatives need both: conceptual rigour, so that we understand which problem we are actually solving, and practical applicability, so that the solution works inside a real organization.
I do not begin a client discussion by prescribing a sales methodology, training program or transformation model. I first want to understand:
Only then does it make sense to decide whether the solution should involve advisory work, process development, management practices, competency development, customized B2B sales training, a Sales Academy—or something else (how these differ).
Together with Paul, we developed a sales and customer management program which was customized to fit our business and situation. Measuring our performance against the characteristics of high-performing sales organizations by using the ValueSpyder® measurement, we were able to benchmark our performance level. This helped us give the right weight to optimally target the areas that needed development. I can warmly recommend Paul for executive sales trainings when the aim is to develop high-performing sales organizations. I would hire him again!

I had the privilege of hosting Paul for an inspiration program that brought our teams together to explore Driving Growth through Customer Value Focus—understanding, creating, and delivering customer value. Working with Paul was truly a pleasure. He combines deep academic knowledge with an engaging, collaborative style that makes complex topics both accessible and actionable. I can highly recommend him to any company looking to transition from product-focused sales to a customer value-focused approach. His guidance brings clarity, momentum, and tangible direction to organizations ready to change their approach. His work made an impact on our teams.

One of the key initiatives was sales competence development, executed through the Metsä Sales Academy. This was a comprehensive program consisting of several jointly prepared modules delivered across the entire sales organization, covering all business areas. Paul helped develop our competences and skills in customer-value focused B2B selling and sales leadership. He delivered dozens of multi-day onsite training modules with exceptional professionalism and consistently high quality. I can wholeheartedly recommend Paul.

B2B sales consulting helps an organization diagnose and develop how it sells to business customers—across sales strategy, customer value creation, sales processes, management practices, competencies and organizational sales capabilities.
B2B sales advisory provides senior leaders with external expertise and an independent perspective on sales strategy, customer value creation, commercial development and organizational sales capability. It can range from individual executive discussions to an ongoing advisory relationship.
Advisory emphasizes ongoing guidance, challenge and executive-level sparring, while consulting usually involves a more defined problem, analysis, recommendations and implementation work. In practice, many assignments contain elements of both.
Mainly B2B organizations operating in complex sales environments where customer value, multiple stakeholders, professional procurement, technical expertise and long-term customer relationships matter.
No single methodology is forced on every client. I have developed frameworks and tools that provide a strong foundation, but I first seek to understand your strategy, customers, sales environment and development needs and then adapt the relevant concepts accordingly.

The fee depends on what you need: an advisor who supports your transformation to customer-centric sales, consulting that prepares a customized sales training or Sales Academy, or advisory work ordered as a stand-alone service. The investment therefore varies, but it is always in line with the value provided to you. For more, visit the fees page.
